The Situation
The organization engaged Kingdom Governance to build its Human Resources function from the ground up and establish the infrastructure needed to support sustainable growth. With approximately 17 employees, the organization lacked standardized systems for hiring, onboarding, and talent management.

An organizational assessment revealed significant gaps in the recruitment function, including inconsistent hiring practices, inefficient interview processes, the absence of formal offer management, and a limited employer brand. These challenges were compounded by a statewide teacher shortage, making the attraction and retention of qualified talent a critical priority.

The Approach
Kingdom Governance began by reengineering the organization's recruitment process to create a more efficient, professional, candidate-centered hiring experience, strengthening the employer brand, streamlining interviews, and standardizing offer management.

With recruitment stabilized, Kingdom Governance designed and implemented a structured 90-day onboarding framework that set consistent expectations, accelerated employee integration, and laid the foundation for long-term workforce cohesion and retention.

diagnosing what was actually happening

With recruitment and onboarding established, Kingdom Governance shifted focus to organizational performance. Leadership had identified persistent challenges with departmental performance and employee turnover but lacked clear visibility into the underlying causes.

Kingdom Governance conducted targeted departmental assessments and confidential employee interviews to identify performance barriers, leadership challenges, and operational gaps. By establishing trust and creating space for candid feedback, the engagement uncovered root causes that had previously gone unaddressed, giving leadership the insight needed to make informed decisions.

These findings informed revised governance practices, accountability frameworks, and department-specific operating standards. Rather than implementing generic HR solutions, Kingdom Governance designed frameworks aligned with how teams actually functioned, resulting in greater adoption, stronger leadership accountability, and improved organizational effectiveness.

Building Accountability Into the Culture

To strengthen accountability and leadership consistency, Kingdom Governance integrated Michigan's Code of Ethics for Educators into the organization's performance management framework, rather than introducing an external standard. Embedding a framework already trusted throughout the organization increased buy-in and gave leaders a shared foundation for accountability.

The Code of Ethics became a core component of the performance review process, anchoring coaching conversations, performance reviews, and accountability in standards the organization already recognized and respected. This approach institutionalized ethical leadership by rooting expectations in something the team could stand on, not something imposed from outside.

The 90-Day Onboarding Strategy

Kingdom Governance's 90-Day Onboarding Strategy moves new hires through three intentional phases: alignment, capability development, and cultural integration.

Days 1–30 | Foundation & Alignment
Objective: Establish role clarity, cross-functional connection, and a sense of belonging from day one.
New hires met individually with key team members to understand cross-functional responsibilities, followed by collaborative team sessions connecting individual roles to the organization's mission, vision, and core values.

Days 31–60 | Capability Development
Objective: Build role confidence through structured coaching, practical application, and leadership support.
The framework shifted from orientation to application through structured coaching, weekly check-ins, and manager-guided mentoring. This phase reinforced expectations while giving employees room to apply core values and role-specific competencies in their daily work.

Days 61–90 | Cultural Integration
Objective: Root organizational values into daily behaviors, decision-making, and long-term performance.
The final phase focused on weaving those values into everyday work through continued leadership support, performance coaching, and consistent accountability. By the end of the process, employees were fully grounded in the organization's culture, operating model, and performance expectations, creating a strong foundation for long-term engagement and retention.
